Historically, data engineers have often prioritized building data pipelines over comprehensive monitoring and alerting. Delivering projects on time and within budget often took precedence over long-term data health. Data engineers often missed subtle signs such as frequent, unexplained data spikes, gradual performance degradation or inconsistent data quality. These issues were seen as isolated incidents, not systemic ones. Better data observability unveils the bigger picture. It reveals hidden bottlenecks, optimizes resource allocation, identifies data lineage gaps and ultimately transforms firefighting into prevention.

Until recently, there were few dedicated data observability tools available. Data engineers often resorted to building custom monitoring solutions, which were time-consuming and resource-intensive. While this approach was sufficient in simpler environments, the increasing complexity of modern data architectures and the growing reliance on data-driven decisions have made data observability an indispensable component of the data engineering toolkit.

It’s important to note that this situation is changing rapidly. Gartner® estimates that “by 2026, 50% of enterprises implementing distributed data architectures will have adopted data observability tools to improve visibility over the state of the data landscape, up from less than 20% in 2024”.

As data becomes increasingly critical to business success, the importance of data observability is gaining recognition. With the emergence of specialized tools and a growing awareness of the costs of poor data quality, data engineers are now prioritizing data observability as a core component of their roles.

Hidden dangers in your data pipeline


There are several signs that can tell if your data team needs a data observability tool:

  • High incidence of incorrect, inconsistent or missing data can be attributed to data quality issues. Even if you can spot the issue, it becomes a challenge to identify the origin of the data quality problem. Often, data teams must follow a manual process to help ensure data accuracy.
  • Recurring breakdowns in data processing workflows with long downtime might be another signal. This points to data pipeline reliability issues when the data is unavailable for extended periods, resulting in a lack of confidence among stakeholders and downstream users.
  • Data teams face challenges in understanding data relationships and dependencies.
  • Heavy reliance on manual checks and alerts, along with the inability to address issues before they impact downstream systems, can signal that you need to consider observability tools.
  • Difficulty managing intricate data processing workflows with multiple stages and diverse data sources can complicate the whole data integration process.
  • Difficulty managing the data lifecycle according to compliance standards and adhering to data privacy and security regulations can be another signal.

How Data Cloud and Einstein 1 unlock AI-driven results

Einstein 1 is going to be a major focus at Dreamforce 2024, and we’ve already seen a tremendous amount of hype and development around the artificial intelligence capabilities it provides. We have also seen a commensurate focus on Data Cloud as the tool that brings data from multiple sources to make this AI wizardry possible. But how exactly do the two work together? Is Data Cloud needed to enable Einstein 1? Why is there such a focus on data, anyway?

Data Cloud as the foundation for data unification


As a leader in the IBM Data Technology & Transformation practice, I’ve seen firsthand that businesses need a solid data foundation. Clean, comprehensive data is necessary to optimize the execution and reporting of their business strategy. Over the past few years, Salesforce has made heavy investments in Data Cloud. As a result, we’ve seen it move from a mid-tier customer Data Platform to the Leader position in the 2023 Gartner® Magic Quadrant™. Finally, we can say definitively that Cloudera Data Platform (CDP) is the most robust foundation as a comprehensive data solution inside the Salesforce ecosystem.

Data Cloud works to unlock trapped data by ingesting and unifying data from across the business. With over 200 native connectors—including AWS, Snowflake and IBM® Db2®—the data can be brought in and tied to the Salesforce data model. This makes it available for use in marketing campaigns, Customer 360 profiles, analytics, and advanced AI capabilities.

Simply put, the better your data, the more you can do with it. This requires a thorough analysis of the data before ingestion in Data Cloud: Do you have the data points you need for personalization? Are the different data sources using the same formats that you need for advanced analytics? Do you have enough data to train the AI models?

Remember that once the data is ingested and mapped in Data Cloud, your teams will still need to know how to use it correctly. This might mean to work with a partner in a “two in a box” structure to rapidly learn and apply those takeaways. However, it requires substantial training, change management and willingness to adopt the new tools. Documentation like a “Data Dictionary for Marketers” is indispensable so teams fully understand the data points they are using in their campaigns.

Einstein 1 Studio provides enhanced AI tools


Once you have Data Cloud up and running, you are able to use Salesforce’s most powerful and forward-thinking AI tools in Einstein 1 Studio.

Einstein 1 Studio is Salesforce’s low-code platform to embed AI across its product suite, and this studio is only available within Data Cloud. Salesforce is investing heavily in its Einstein 1 Studio roadmap, and the functions continues to improve through regular releases. As of this writing in early September 2024, Einstein 1 Studio consists of three components:

Prompt builder

Prompt builder allows Salesforce users to create reusable AI prompts and incorporate these generative AI capabilities into any object, including contact records. These prompts trigger AI commands like record summarization, advanced analytics and recommended offers and actions.

Copilot builder

Salesforce copilots are generative AI interfaces based on natural language processing that can be used to both internally and externally to boost productivity and improve customer experiences. Copilot builder allows you to customize the default copilot functions with prompt builder functions like summarizations and AI-driven search, but it also triggers actions and updates through Apex and Flow.

Model builder

The Bring Your Own Model (BYOM) solution allows companies to use Salesforce’s standard large language models. They can also incorporate their own, including SageMaker, OpenAI or IBM Granite™, to use the best AI model for their business. In addition, Model Builder makes it possible to build a custom model based on the robust Data Cloud data.

Expect to see regular enhancements and new features as Salesforce continues to invest heavily in this area. I personally can’t wait to hear about what’s coming next at Dreamforce.

Salesforce AI capabilities without Data Cloud


If you are not yet using Data Cloud or haven’t ingested a critical mass of data, Salesforce still provides various AI capabilities. These are available across Sales Cloud, Service Cloud, Marketing Cloud, Commerce Cloud and Tableau. These native AI capabilities range from case and call summarization to generative AI content to product recommendations. The better the quality and cohesion of the data, the better the potential for AI outputs.

This is a powerful function, and you should definitely be taking advantage of Salesforce’s AI capabilities in the following areas:

Campaign optimization

Einstein Generative AI can create both subject lines and message copy for marketing campaigns, and Einstein Copy Insights can even analyze the proposed copy against previous campaigns to predict engagement rates. This function isn’t limited to Marketing Cloud but can also propose AI-generated copy for Sales Cloud messaging based on CRM record data.

Recommendations

Einstein Recommendations can be used across the clouds to recommend products, content and engagement strategies based on CRM records, product catalogs and previous activity. The recommendation might come in various flavors, like a next best offer product recommendation or personalized copy based on the context.

Search and self-service

Einstein Search provides personalized search results based on natural language processing of the query, previous interactions and various data points within the tool. Einstein Article Answers can promote responses from a specified knowledge to drive self-service, all built on Salesforce’s foundation of trust and security.

Advanced analytics

Salesforce offers a specific analytics visualization and insights tool called Tableau CRM (formerly Einstein Analytics), but AI-based advanced analytics capabilities have been built into Salesforce. These business-focused advanced analytics are highlighted through various reports and dashboards like Einstein Lead Scoring, sales summaries and marketing campaigns.

CRM + AI + Data + Trust


Salesforce’s focus on Einstein 1 as “CRM + AI + Data + Trust” provides powerful tools within the Salesforce ecosystem. These tools are only enhanced by starting with Data Cloud as the tool to aggregate, unify and activate data. Expect to see this continue to improve over time even further. The rate of change in the AI space has been incredible, and Salesforce continues to lead the way through their investments and approach.

It’s no secret that artificial intelligence (AI) transforms the way we work in financial planning and analysis (FP&A). It is already happening to a degree, but we could easily dream of many more things that AI could do for us.

Most FP&A professionals are consumed with manual work that detracts from their ability to add value to their work. This often leaves chief financial officers and business leaders frustrated with the return on investment from their FP&A team. However, AI can help FP&A professionals elevate the work they do.

Developments in AI have accelerated tremendously in the last few years, and FP&A professionals might not even know what is possible. It’s time to expand our thinking and consider how we could maximize the potential uses of AI.

As I dream up more ways that AI could help us, I have focused on practical tasks that FP&A professionals perform today. I also considered AI-driven workflows that are realistic to implement within the next year.

Automatically generates multiple financial scenarios and simulates their impacts under different conditions. Uses advanced algorithms to predict revenue, expenses and cash flows with high accuracy.

Drive the right strategic choices


Finally, use your newfound free time to realize the mission of FP&A to drive the right strategic choices in the company. How many companies have FP&A teams that facilitate the strategy process? I have yet to meet one.

However, with added AI capabilities, this could soon be a reality. Let’s elaborate on how some of the capabilities on the wish list can elevate our work to a strategic level.

  • Strategic scenario planning: How do you know what choices are available to make? It can easily become an endless desktop exercise that fails to produce useful insights. By using AI in analysis, you can get more done faster and challenge your thinking. This helps FP&A bring relevant choices and insights to the strategy table instead of just being a passive facilitator.
  • Advanced forecasting: How do you know whether you’re making the right strategic choice? The answer is simple: you don’t. However, you can improve the qualification of the choice. That’s where advanced forecasting comes in. By considering all available internal and external information, you can forecast the most likely outcomes of a choice. If the forecasts align with your strategic aspirations, it’s probably the right choice.
  • Collaborative planning: Many strategies fail to deliver the expected financial outcomes due to misalignment and silo-based thinking. Executing the right choices is challenging if the strategy wasn’t a collaborative effort or if its cascade was done in silos. Using collaborative planning, FP&A can facilitate cross-functional awareness about strategic progress and highlight areas needing attention.

If you’re unsure where to start, identify a concrete task today that aligns with any item on the wish list. Then, explore what tools are already available within your company to automate or augment the output using AI.

If no tools are available, you need to build the business case by aligning with your colleagues about the most pressing needs and presenting them to management.

Re-evaluating data management in the generative AI age

Generative AI has altered the tech industry by introducing new data risks, such as sensitive data leakage through large language models (LLMs), and driving an increase in requirements from regulatory bodies and governments. To navigate this environment successfully, it is important for organizations to look at the core principles of data management. And ensure that they are using a sound approach to augment large language models with enterprise/non-public data.

A good place to start is refreshing the way organizations govern data, particularly as it pertains to its usage in generative AI solutions. For example:

◉ Validating and creating data protection capabilities: Data platforms must be prepped for higher levels of protection and monitoring. This requires traditional capabilities like encryption, anonymization and tokenization, but also creating capabilities to automatically classify data (sensitivity, taxonomy alignment) by using machine learning. Data discovery and cataloging tools can assist but should be augmented to make the classification specific to the organization’s understanding of its own data. This allows organizations to effectively apply new policies and bridge the gap between conceptual understandings of data and the reality of how data solutions have been implemented.

◉ Improving controls, auditability and oversight: Data access, usage and third-party engagement with enterprise data requires new designs with existing solutions. For example,  capture a portion of the requirements that are needed to ensure authorized usage of the data. But firms need complete audit trails and monitoring systems. This is to track how data is used, when data is modified, and if data is shared through third-party interactions for both gen AI and non-gen AI solutions. It is no longer sufficient to control data by restricting access to it, and we should also track the use cases for which data is accessed and applied within analytical and operational solutions. Automated alerts and reporting of improper access and usage (measured by query analysis, data exfiltration and network movement) should be developed by infrastructure and data governance teams and reviewed regularly to proactively ensure compliance.

◉ Preparing data for gen AI: There is a departure from traditional data management patterns and skills which requires new discipline to ensure the quality, accuracy and relevance of data for training and augmenting language models for AI use. With vector databases becoming commonplace in the gen AI domain, data governance must be enhanced to account for non-traditional data management platforms. This is to ensure that the same governance practices are applied to these new architectural components. Data lineage becomes even more important as the need to provide “Explainability” in models is required by regulatory bodies.

Enterprise data is often complex, diverse and scattered across various repositories, making it difficult to integrate into gen AI solutions. This complexity is compounded by the need to ensure regulatory compliance, mitigate risk, and address skill gaps in data integration and retrieval-augmented generation (RAG) patterns. Moreover, data is often an afterthought in the design and deployment of gen AI solutions, leading to inefficiencies and inconsistencies.

T-Mobile unlocks marketing efficiency with Adobe Workfront

With 109 million customers and counting, “uncarrier” T-Mobile is one of the top mobile communications providers in the U.S. The company always puts the customer first, which it achieves by delivering the right experiences and content to the right customers at the right time. But with different sub-brands and business units, T-Mobile’s marketing and content workflows were complex—and often inefficient and disconnected.

Executive visibility is key for T-Mobile


To ensure the best customer experience, T-Mobile’s C-suite participates in all overarching marketing strategy and marketing campaign decisions. However, when critical decisions were pending, manual workflows and disjointed tools made it nearly impossible for senior leadership to see everything in one system or retrieve information efficiently.

The marketing operations team knew they needed to create a more seamless work management system to support its content supply chain.

“We realized leadership didn’t have the right information at their fingertips to make decisions in the moment. We knew we needed to pull together a leadership dashboard to show all of the given campaigns in real-time.” Ilona Yeremova, Head of Marketing Tools, Operations and Analytics Team, T-Mobile

Like many other large companies with complex marketing organizations, T-Mobile turned to Adobe Workfront to streamline its content supply chain, help connect teams, plan and prioritize content creation, ensure compliance, and manage assets and customer data.

Scaling Adobe Workfront activation throughout the organization


T-Mobile started implementing Adobe Workfront on the creative side of the house. One of its 25 groups, T-Studios, was using Workfront, but it was siloed from the other 24 groups. “We quickly realized that work management has to happen centrally within the organization. Data has to connect, people need to connect and collaborate, and we need to start talking in the same language,” Yeremova said.

T-Mobile did an inventory of the things they really wanted to accomplish with customer-focused content marketing efforts, and evaluated how they could orchestrate a seamless customer journey across the platform in a way that would aid in that delivery. They started with the customer in mind and then walked it back to the technology, applications, and processes. The key questions they asked themselves were:

  • What are those journeys we’re trying to orchestrate?
  • How are we trying to talk to those customers?
  • What are the trigger points?
  • How does that all come to life in a connected way in Adobe Workfront?

When T-Mobile first started using Adobe Workfront five years ago, it was a basic project management system for 60 employees. Today, it is regarded internally as a transformational business technology used by 6000+ employees as part of a content marketing strategy to achieve business objectives. Overall, T-Mobile has realized a 47% increase in its productivity on the marketing side since optimizing Adobe Workfront, without adding any additional headcount.

IBM helps unlock more value from Adobe Workfront


Once T-Mobile achieved a more mature state with Adobe Workfront, they wanted to better understand the ROI realized with Adobe Workfront and how to connect with other platforms. That’s when T-Mobile turned to IBM.

“IBM, a primary partner for content supply chain strategy and enablement, helped augment the T-Mobile team in a very seamless way,” said Yeremova. “[They are helping us] accelerate the onboarding of teams and connecting platforms.”

IBM drove change management for several departments, including the Technology Customer Experience (TCX) and Career Development teams, two of the largest groups at T-Mobile, both of whom were previously operating in Smartsheets.

“[We brought in IBM as an] outside party for change management because internally there’s just so much passion and inertia and you’ve got to take the passion out of it,” Yeremova said.

In addition to change management, IBM conducted a Value Realization assessment of Workfront for the two groups and found that the career development team realized a 90% decrease in time spent manually setting up and managing projects and 93% decrease in time creating or managing reports. The TCX team saved 11 hours a week by eliminating unnecessary meetings and improving automated workflows. T-Mobile now has all 25 marketing groups operating in Workfront, an effort for which IBM has onboarded and assisted with configurations. 

Yeremova says, “It’s all iterative. Tomorrow is going to be different than today. T-Mobile now has a fairly robust environment that is Adobe-centric, and everything is integrated within the platform.”

Looking forward to an AI-powered future


T-Mobile strongly believes that creating the right guardrails and building a strong foundation with Adobe Workfront has helped them prepare for the innovation that is happening today, as well as the AI-powered future of tomorrow.

As her team ingests data, they are constantly studying it and verifying it – because if your data is stale, nothing else will be accurate.

T-Mobile is currently focused onunifying taxonomies across the enterprise. Yeremova says, “The team did a lot of work and [the creative taxonomies] are like an A plus now – but next up, we’re focused on unifying taxonomies in the whole marketing organization and then even looking upwards to the enterprise.”

The combination of a mature work management strategy and a focus on change management, governance, and clean data sets T-Mobile up nicely to supercharge Workfront with new features and generative AI capabilities. “If you’re not onboard with AI, you’ll be left behind,” Yeremova says. IBM is currently helping T-Mobile evaluate different use cases where they can leverage generative AI, like enabling sales reps to make recommendations more quickly to customers in its more than 6,000+ retail stores.

“We’re going to be much quicker at doing things and it’s exciting to envision that future where folks are happy doing more of the purposeful work and less of the manual busy work,” Yeremova said. “I watch how much administrative stuff that my team does, and I know that there’s a better way to do it. If we can have GenAI technologies like IBM® watsonx™ do some of those repetitive, mundane tasks for us, I bet we’ll incrementally gain that benefit of more meaningful work. My team is small but mighty and we are incredibly lucky to have partnership from our Adobe and IBM teams.”

How will quantum impact the biotech industry?

The physics of atoms and the technology behind treating disease might sound like disparate fields. However, in the past few decades, advances in artificial intelligence, sensing, simulation and more have driven enormous impacts within the biotech industry.

Quantum computing provides an opportunity to extend these advancements with computational speedups and/or accuracy in each of those areas. Now is the time for enterprises, commercial organizations and research institutions to begin exploring how to use quantum to solve problems in their respective domains.

As a Partner in IBM’s Quantum practice, I’ve had the pleasure of working alongside Wade Davis, Vice President of Computational Science & Head of Digital for Research at Moderna, to drive quantum innovation in healthcare. Below, you’ll find some of the perspectives we share on the future in quantum compute in biotech.

What is quantum computing?


Quantum computing is a new kind of computer processing technology that relies on the science that governs the behavior of atoms to solve problems that are too complex or not practical for today’s fastest supercomputers. We don’t expect quantum to replace classical computing. Rather, quantum computers will serve as a highly specialized and complementary computing resource for running specific tasks.

A classical computer is how you’re reading this blog. These computers represent information in strings of zeros and ones and manipulate these strings by using a set of logical operations. The result is a computer that behaves deterministically—these operations have well-defined effects, and a sequence of operations resulting in a single outcome. Quantum computers, however, are probabilistic—the same sequence of operations can have different outcomes, allowing these computers to explore and calculate multiple scenarios simultaneously. But this alone does not explain the full power of quantum computing. Quantum mechanics offers us access to a tweaked and counterintuitive version of probability that allows us to run computations inaccessible to classical computers. 

How will quantum impact the biotech industry?
Therefore, quantum computers enable us to evaluate new dimensions for existing problems and explore entirely new frontiers that are not accessible today. And they perform computations in a way that more closely mirrors nature itself.

As mentioned, we don’t expect quantum computers to replace classical computers. Each one has its strengths and weaknesses: while quantum will excel at running certain algorithms or simulating nature, classical will still take on much of the work. We anticipate a future wherein programs weave quantum and classical computation together, relying on each one where they’re more appropriate. Quantum will extend the power of classical. 

Unlocking new potential


A set of core enterprise applications has crystallized from an environment of rapidly maturing quantum hardware and software. What the following problems share are many variables, a structure that seems to map well to the rules of quantum mechanics, and difficulty solving them with today’s HPC resources. They broadly fall into three buckets:

  • Advanced mathematics and complex data structures. The multidimensional nature of quantum mechanics offers a new way to approach problems with many moving parts, enabling better analytic performance for computationally complex problems. Even with recent and transformative advancements in AI and generative AI, quantum compute promises the ability to identify and recognize patterns that are not detectable for classical-trained AI, especially where data is sparse and imbalanced. For biotech, this might be beneficial for combing through datasets to find trends that might identify and personalize interventions that target disease at the cellular level.
  • Search and optimization. Enterprises have a large appetite for tackling complex combinatorial and black-box problems to generate more robust insights for strategic planning and investments. Though further on the horizon, quantum systems are being intensely studied for their ability to consider a broad set of computations concurrently, by generating statistical distributions, unlocking a host of promising opportunities including the ability to rapidly identify protein folding structures and optimize sequencing to advance mRNA-based therapeutics.
  • Simulating nature. Quantum computers naturally re-create the behavior of atoms and even subatomic particles—making them valuable for simulating how matter interacts with its environment. This opens up new possibilities to design new drugs to fight emerging diseases within the biotech industry—and more broadly, to discover new materials that can enable carbon capture and optimize energy storage to help industries fight climate change.

At IBM, we recognize that our role is not only to provide world-leading hardware and software, but also to connect quantum experts with nonquantum domain experts across these areas to bring useful quantum computing sooner. To that end, we convened five working groups covering healthcare/life sciences, materials science, high-energy physics, optimization and sustainability. Each of these working groups gathers in person to generate ideas and foster collaborations—and then these collaborations work together to produce new research and domain-specific implementations of quantum algorithms.

As algorithm discovery and development matures and we expand our focus to real-world applications, commercial entities, too, are shifting from experimental proof-of-concepts toward utility-scale prototypes that will be integrated into their workflows. Over the next few years, enterprises across the world will be investing to upskill talent and prepare their organizations for the arrival of quantum computing.

Among industries that are making the pivot to useful quantum computing, the biotech industry is moving rapidly to explore how quantum compute can help reduce the cost and speed up the time required to discover, create, and distribute therapeutic treatments that will improve the health, the well being and the quality of life for individuals suffering from chronic disease. According to BCG’s Quantum Computing Is Becoming Business Ready report: “eight of the top ten biopharma companies are piloting quantum computing, and five have partnered with quantum providers.”

Partnering with IBM


Recent advancements in quantum computing have opened new avenues for tackling complex combinatorial problems that are intractable for classical computers. Among these challenges, the prediction of mRNA secondary structure is a critical task in molecular biology, impacting our understanding of gene expression, regulation and the design of RNA-based therapeutics.

For example, Moderna has been pioneering the development of quantum for biotechnology. Emerging from the pandemic, Moderna established itself as a game-changing innovator in biotech when a decade of extensive R&D allowed them to use their technology platform to deliver a COVID-19 vaccine with record speed. 

Given the value of their platform approach, perhaps quantum might further push their ability to perform mRNA research, providing a host of novel mRNA vaccines more efficiently than ever before. This is where IBM can help. 

As an initial step, Moderna is working with IBM to benchmark the application of quantum computing against a classical CPlex protein analysis solver. They’re evaluating the performance of a quantum algorithm called CVaR VQE on randomly generated mRNA nucleotide sequences to accurately predict stable mRNA structures as compared to current state of the art. Their findings demonstrate the potential of quantum computing to provide insights into mRNA dynamics and offer a promising direction for advancing computational biology through quantum algorithms. As a next step, they hope to push quantum to sequence lengths beyond what CPLEX can handle.

This is just one of many collaborations that are transforming biotech processes with the help of quantum computation. Change is inevitable in an organization; especially in the age of digital transformation and emerging technologies, businesses and employees need to adapt. Change management (CM) is a methodology that ensures both leaders and employees are equipped and supported when implementing changes to an organization.

The goal of a change management plan, or more accurately an organizational change plan, is to embed processes that have stakeholder buy-in and support the success of both the business and the people involved. In practice, the most important aspect of organizational change is stakeholder alignment. This blog outlines five steps to support the seamless integration of organizational change management.

Steps to support organizational change management


1. Determine your audience

Who is impacted by the proposed change? It is crucial to determine the audience for your change management process.

Start by identifying key leaders­ and determine both their influence and involvement in the history of organizational change. Your key leaders can provide helpful context and influence employee buy-in. You want to interview leaders to better understand ‘why’ the change is being implemented in the first place. Ask questions such as:

◉ What are the reasons for this change?
◉ What does the history of change in the organization look like?

Next, identify the other groups impacted by change, otherwise known as the personas. Personas are the drivers of successful implementation of a change management strategy. It is important to understand what the current day-to-day looks like for the persona, and then what tomorrow will look like once change is implemented.

A good example of change that an organization might implement is a new technology, like generative AI (Gen AI). Businesses are implementing this technology to augment work and make their processes more efficient. Throughout this blog, we use this example to better explain each step of implementing change management.

Who is impacted by the implementation of gen AI? The key leaders might be the vice president of the department that is adding the technology, along with a Chief Technical Officer, and team managers. The personas are those whose work is being augmented by the technology.

2. Align the key stakeholders

What are the messages that we will deliver to the personas? When key leaders come together to determine champion roles and behaviors for instituting change, it is important to remember that everyone will have a different perspective.

To best align leadership, take an iterative approach. Through a stakeholder alignment session, teams can co-create with key leaders, change management professionals, and personas to best determine a change management strategy that will support the business and employees.

Think back to the example of gen AI as the change implemented in the organization. Proper alignment of stakeholders would be bringing together the executives deciding to implement the technology, the technical experts on gen AI, the team managers implementing gen AI into their workflows, and even trusted personas—the personas might have experienced past changes in the organization.

3. Define the initiatives and scope

Why are you implementing the change? What are the main drivers of change? How large is the change to the current structure of the organization? Without a clear vision for change initiatives, there will be even more confusion from stakeholders. The scope of change should be easily communicated; it needs to make sense to your personas to earn their buy-in.

Generative AI augments workflows, making businesses more efficient. However, one obstacle of this technology is the psychological aspect that it takes power away from individuals who are running the administrative tasks. Clearly defining the benefits of gen AI and the goals of implementing the technology can help employees better understand the need.

Along with clear initiatives and communication, including a plan to skill employees to understand and use the technology as part of their scope also helps promote buy-in. Drive home the point that the change team members, through the stakeholders, become evangelists pioneering a new way of working. Show your personas how to prompt the tool, apply the technology, and other use cases to grow their excitement and support of the change.

4. Implement the change management plan

After much preparation on understanding the personas, aligning the stakeholders and defining the scope, it is time to run. ‘Go live’ with the change management plan and remember to be patient with employees and have clear communication. How are employees handling the process? Are there more resources needed? This is the part where you highly consider the feedback that is given and assess if it helps achieve the shared goals of the organization.

Implementing any new technology invites the potential for bugs, lags or errors in usage. For our example with gen AI, a good implementation practice might be piloting the technology with a small team of expert users, who underwent training on the tool. After collecting feedback from their ‘go live’ date, the change management team can continue to phase the technology implementation across the organization. Remember to be mindful of employee feedback and keep an open line of communication.

5. Adapt to improve

Adapting the process is something that can be done throughout any stage of implementation but allocating time to analyze the Return on Investment (ROI) should be done at the ‘go live’ date of change. Reviewing can be run via the “sense and respond” approach.

Sense how the personas are reacting to said change. This can be done via sentiment analysis, surveys and information sessions. Then, analyze the data. Finally, based on the analysis, appropriately respond to the persona’s reaction.

Depending on how the business and personas are responding to change, determine whether the outlined vision and benefits of the change are being achieved. If not, identify the gaps and troubleshoot how to better support where you might be missing the mark. It is important to both communicate with the stakeholders and listen to the feedback from the personas.

To close out our example, gen AI is a tool that thrives on continuous usage and practices like fine-tuning. The organization can both measure the growth and success of the technology implemented, as well as the efficiency of the personas that have adapted the tool into their workflows. Leaders can share out surveys to pressure test how the change is resonating. Any roadblocks, pain points or concerns should be responded to directly by the change management team, to continue to ensure a smooth implementation of gen AI.

How to ensure success when implementing organizational change


The success formula to implementing organizational change management includes the next generation of leadership, an accelerator culture that is adaptive to change, and a workforce that is both inspired and engaged.

Understanding the people involved in the process is important to prepare for a successful approach to change management. Everyone comes to the table with their own view of how to implement change. It is important to remain aligned on why the change is happening. The people are the drivers of change. Keep clear, open and consistent communication with your stakeholders and empathize with your personas to ensure that the change will resonate with their needs.

As you craft your change management plan, remember that change does not stop at the implementation date of the plan. It is crucial to continue to sense and respond.
